I've learned to flip that script: start with a minimal data collection plan that answers the core question stakeholders actually care about — "Is this article reducing support cost or improving customer experience?" — and nothing more. What minimal means in practice
Minimal doesn't mean sloppy. It means deliberately collecting only the metrics that map directly to the business outcome you want to prove. For self-service articles, those outcomes are usually:

Addressing common measurement objections
“How do we handle anonymous users?” — Use session-level matching and accept some noise. The goal is a directionally correct signal, not perfection. If you can later stitch email addresses across site and helpdesk, you can tighten attribution.
“People find articles and still contact us — does that mean the article failed?” — Not necessarily. Some contacts are for account-specific follow-ups that the article intentionally channels to agents. Segment tickets by intent: transactional vs informational. Articles should focus on the informational and procedural queries that are highly deflectable.
“What about long-term value, like fewer callbacks?” — Capture repeat contact within 7–14 days as a separate metric. For a minimal plan, include a quarterly repeat-contact check instead of trying to capture every instance in real time.
Audit checklist before you present ROI
When those five boxes are checked, you can confidently present an ROI estimate. I prefer to show a conservative range (low/likely/high) based on assumptions for anonymous matching and CSAT adjustment — it's more credible than a single overly optimistic number.
Finally, the most convincing evidence isn't a spreadsheet — it's a story. Pick a high-volume article, show the timeline: publish/updated, view volume, deflection and savings, plus a quick qualitative quote from the "did this help?" capture. That combination of quantitative and qualitative proof is what gets budget and attention.
